Not because the work is hard. Because they can't picture the version of themselves that wins.

The Belief Crisis

When people lose belief in The Possibilities, they say things like: "We'll never catch up to the competition." "Leadership's going to kill this anyway." "It doesn't matter how hard we work, nothing changes."

It sounds like pessimism. It's not.

It's the absence of a future identity they can see themselves inhabiting. When The Possibilities seem dim or unlikely, Commitment collapses. At work, no one goes the extra mile. In life, you stop trying. You stop believing anything will change. You stop believing you're capable of becoming someone better.

Your team doesn't need a vision deck. They need to know who they'll become if they keep showing up.

What's Missing

The skill of believing in the possibilities requires one thing: seeing a future version of yourself that's worth becoming.

Not outcomes. Not strategy. Identity. Who you become when you win.

The brain doesn't commit to outcomes. It commits to identities. When your team can't picture the future version of themselves, the brain defaults to the current version. And the current version is tired, skeptical, and disengaged.

The Proof of Life Moment

A Chief Revenue Officer inherited a sales team that hadn't hit quota in 18 months. Morale was dead. Effort was performative. People showed up to meetings but stopped believing any of it mattered.

She tried the usual moves: new comp plans, fresh targets, motivational all-hands. Nothing moved.

Then she tried something different. In her first team meeting, she didn't talk about quotas. She talked about who they were going to become.

She said: "Eighteen months from now, you're going to walk into industry conferences and people are going to ask you how you turned it around. You're going to be the team everyone studies. The one that came back from 18 months of missing and became the highest-performing sales org in the space. You're going to be the team that proved it's possible. That's who you're becoming."

Then she described specific moments: "You're going to close a deal that your old self would've thought was impossible, and you're going to call me afterward because you can't believe you just did it. You're going to mentor junior reps who'll ask you how you survived the down period, and you'll have a story worth telling."

One rep said later: "For the first time in 18 months, I could picture being good at this again."

The team hit quota six months later. Two quarters after that, they were number one in the division.

She gave them a future identity they could inhabit. The brain doesn't commit to quota. It commits to becoming the person capable of hitting it.

This Week's Move

Describe your team's future identity in one paragraph. Not what the business achieves. Who they become.

Use this structure:

"Eighteen months from now, you're [specific identity shift]. You're [specific moment of pride]. You're [specific recognition]. You're [specific capability you didn't have before]."

Examples:

Not: "We'll be the market leader in our category"
Yes: "Eighteen months from now, you're the team other companies try to recruit away. You're walking into rooms with confidence because you've shipped things that work. You're mentoring people who look at you and think 'I want to be like them.' You're the version of yourself that proved this was possible."

Not: "I'll lose 30 pounds"
Yes: "Six months from now, I'm the person who runs 5Ks on Saturday mornings. I'm the one friends ask for workout advice. I'm someone who doesn't need to think about whether I can keep up. I'm the version of myself I didn't think was still possible."

Then say it out loud. In a meeting. In a one-on-one. On a Monday morning. To yourself in the mirror.

Don't ask for buy-in. Don't make it a discussion. Just describe who they're becoming. Then watch what happens to effort.

Why This Works

The brain makes decisions based on identity consistency. "Who am I, and does this decision align with that identity?"

When your team can't picture the future version of themselves, the brain defaults to the current version. And the current version is tired, skeptical, and disengaged.

But when you describe a specific future identity, the brain latches onto it. It starts acting like that person now.

Commitment doesn't come from believing the outcome is achievable. It comes from believing the person capable of achieving it is already becoming real.

Describe that person. Then watch your team start inhabiting them.
